The Perfect Posture Problem: Rethinking Office Ergonomics

The goal is not to make people sit perfectly. It is to create work that allows people to move well.

For years, office ergonomics has often been presented as a positioning problem.

Adjust the chair to the correct height. Put the monitor in the right place. Position the keyboard and mouse correctly. Keep the elbows at the appropriate angle. Support the feet. Sit upright. Maintain a neutral posture.

There is value in all of those things. A poorly configured workstation can create unnecessary exposure, and helping the workstation better fit the person using it remains an important part of office ergonomics.

But somewhere along the way, we began treating the resulting position as the goal.

Find the right posture. Find the right chair. Find the right mouse. Set everything up correctly, and the problem is solved.

Human beings are more complicated than that.

The goal of office ergonomics should not be to place someone into a “perfect” posture and expect them to stay there. It should be to reduce unnecessary exposure while creating an environment that allows people to move, change position, and recover throughout the workday.

That requires us to think about office ergonomics differently.

Even a Good Posture Can Become a Problem When It Never Changes

Imagine we configure a workstation exceptionally well.

The chair fits the worker. The monitor is appropriately positioned. The keyboard and mouse are within a comfortable reach. The worker is supported and sitting in what most ergonomic diagrams would describe as a favorable neutral posture.

Now tell that person not to move for the next six hours.

Eventually, they are going to become uncomfortable.

That should not surprise us.

The human body is not meant to remain motionless indefinitely. Maintaining any position for a prolonged period can create sustained loading and localized pressure while limiting opportunities for circulation, movement, and recovery. A position that initially feels comfortable can become uncomfortable simply because it has been maintained for too long.

Eventually, the person shifts.

They lean back. They move forward. They cross a leg and later uncross it. They reposition their feet. They change where their arms are resting. They stand. They stretch. They get up and walk somewhere.

We should not automatically view those behaviors as failures of ergonomics.

Movement is not necessarily the problem. In many cases, movement is part of the solution.

Posture still matters, but posture is only one component of exposure. Force, repetition, frequency, duration, and recovery also matter. A posture that places relatively little demand on the body does not become infinitely safe simply because we maintain it longer.

Duration still matters. Recovery still matters. Variability still matters.

That is why neutral posture is useful as a reference, but much less useful as a position we expect someone to maintain throughout the day.

Neutral Posture Is a Starting Point, Not a Destination

None of this means we should stop caring about posture.

Excessive reaching, sustained neck rotation, poorly positioned monitors, unsupported upper extremities, inappropriate workstation heights, and other workstation characteristics can create exposures that are unnecessary and often relatively easy to improve.

We should address them.

But there is an important difference between reducing unnecessary postural exposure and trying to eliminate movement by putting someone into one ideal position.

A well-designed workstation should not lock someone into the “correct” posture. It should allow the worker to move among multiple reasonable working positions.

Can the person sit upright and then recline?

Can they reposition their legs?

Can they change the position of their arms while continuing to work?

Can they occasionally stand if that works for them?

Can they move between tasks?

Can they leave the workstation periodically?

Does the equipment accommodate those changes, or does the workstation effectively require the person to work the same way all day?

Those questions create a very different approach to office ergonomics.

The Workstation Is Only Part of the Exposure

Office ergonomics can also become too focused on what we can physically see.

Someone reports neck discomfort, so we look at the monitor. Someone reports back discomfort, so we look at the chair. Someone reports wrist discomfort, so we look at the mouse.

Sometimes those are exactly the right places to start.

But consider two employees with nearly identical workstations. One alternates throughout the day between computer work, meetings, conversations, walking to different areas, and other activities. The other performs highly concentrated computer work for long uninterrupted periods with significant productivity demands and few natural opportunities to leave the workstation.

Their chairs may be identical. Their monitors may be identical. Their keyboards may be identical.

Their exposure is not identical.

A meaningful office ergonomic assessment therefore needs to understand how the person actually works.

How long are computer tasks performed continuously? How repetitive is the work? How much mouse use occurs? Are there natural transitions between tasks? Does the worker have control over when they change position? What opportunities for recovery occur naturally during the day? Is the employee routinely working through those opportunities? Does workload change during certain periods? Is overtime common?

We also have to understand the person.

Are symptoms present? When do they occur? Does the worker change the way they perform the job when discomfort increases? What has already been tried? What positions does the worker prefer? What aspects of the work seem to make things better or worse?

The answers may tell us considerably more than another inch of monitor adjustment.

There Is No Perfect Ergonomic Product Either

The search for perfect posture has created a related problem: the search for the perfect ergonomic product.

There are many excellent ergonomic products. Adjustable chairs, alternative keyboards, vertical mice, monitor arms, footrests, sit-to-stand desks, document holders, and other devices can make a meaningful difference when they address the right problem for the right person.

But there is no universally perfect ergonomic chair, mouse, keyboard, or desk.

As a physical therapist, I have seen the same issue throughout clinical practice. I have never found the one perfect pillow for everyone with neck pain. There is no perfect shoe for everyone with foot or leg pain, no perfect brace for every person with back or ankle pain, and no single exercise that solves every case of knee pain.

There are good options. Sometimes there are excellent options.

But there is rarely one answer for everyone.

Why would office ergonomics be different?

Human discomfort is influenced by too many interacting factors. The equipment matters, but so do the person, the task, work habits, duration, repetition, force, recovery, movement, symptoms, workload, psychosocial factors, and the broader working environment.

An ergonomic device can change some of those variables. We should not expect it to solve all of them.

A Tool Can Help Without Being the Solution

A vertical mouse may change wrist and forearm positioning. That can be useful. But the mouse does not automatically address hours of concentrated mouse use with limited recovery.

A highly adjustable chair may provide excellent support and allow multiple working positions. But the chair cannot make the employee change positions throughout the day.

A sit-to-stand desk creates an opportunity to work differently. That does not mean the employee will use it, that standing will be comfortable for that particular person, or that standing for prolonged periods should become the new goal.

This does not make ergonomic products ineffective.

It means we need to stop asking products to solve problems they were never designed to solve by themselves.

The better question is: What are we trying to change?

If excessive reach is contributing to exposure, changing equipment location or selecting a different input device may make sense. If the workstation does not adequately accommodate the worker's dimensions, greater adjustability may be important. If prolonged duration with limited recovery is the larger concern, buying another device without addressing how the work occurs over time may accomplish relatively little.

Sometimes a new product is exactly what is needed.

Sometimes the equipment is already adequate and the more important opportunity lies somewhere else.

The assessment should determine that. The product should not determine the assessment.

Pain Should Not Automatically Lead to a Product

This becomes particularly important when someone is already experiencing discomfort.

Neck pain does not automatically mean the monitor needs to be raised. Wrist pain does not automatically mean someone needs a vertical mouse. Back pain does not automatically mean the employee needs a new chair.

Pain is complex.

The presence of symptoms is important information, but symptoms alone do not establish which workplace exposure caused the problem or which intervention will improve it.

The ergonomic evaluator should therefore resist the temptation to match a body region with a product.

Instead, we should understand as much of the situation as possible. What is the worker experiencing? What does the work require? What exposures are present? How long do they occur? What opportunities for recovery exist? What does the worker report? What changes have already been attempted? Do different sources of information point toward the same concern?

Only then can we make a more informed decision about what should change.

Movement Should Be Part of the Ergonomic Strategy

This brings us back to what may be one of the biggest opportunities in office ergonomics.

Instead of asking only, “How do we position this person correctly?” we should also be asking, “How do we create work that allows this person to move?”

That does not mean prescribing constant movement or replacing the old rule of “sit perfectly” with a new rule that everyone must stand every 30 minutes.

People are different. Their jobs are different. Their symptoms are different. Their work environments are different.

The goal should be to create opportunities for variability and recovery.

For one worker, that may mean changing seated positions more frequently. Another may benefit from alternating between sitting and standing. Someone else may naturally get substantial movement by transitioning between computer work and other tasks. Another worker may already move frequently and have a completely different exposure that deserves our attention.

Good office ergonomics should support that variability rather than dictate one universal pattern.

Equipment can help. Workstation design can help. Education can help. Changes in workflow can help. But each should be considered as one part of the larger picture.

We Need to Work With People, Not Position Them

There is also a human side to this that office ergonomics sometimes misses.

An ergonomic assessment should not feel like an expert arriving at someone's desk, pointing out everything the worker is doing wrong, placing them into the “correct” position, and leaving.

People develop habits over years. They have preferred working positions, different body dimensions, previous experiences, current symptoms, different job demands, and different responses to change.

The worker therefore needs to be part of the solution.

We need to understand what they are experiencing and how they actually work. We can help them understand their workstation, reduce unnecessary exposure, explore different options, and determine which changes are realistic for them.

Then we should recognize that the first recommendation may not be the final answer.

A new device may need to be adjusted after the worker uses it. A workstation configuration that seemed appropriate during the assessment may feel different after several days. A change may solve one concern while creating another. The worker may discover another position or strategy that works better.

That is not necessarily a failed recommendation.

It is part of the process.

Office ergonomics should be something we do with the worker, not something we do to the worker.

A Better Goal for Office Ergonomics

The goal of office ergonomics is not to abandon posture, equipment, or established ergonomic principles. All of them remain important.

The opportunity is to stop treating any one of them as the entire solution.

We should reduce unnecessary reaches. We should improve workstation fit. We should appropriately position equipment. We should use ergonomic products when they address meaningful exposures.

But we should also recognize that humans move, jobs change, discomfort is multifactorial, and no workstation configuration will eliminate every possible source of musculoskeletal discomfort.

A good office ergonomic assessment should therefore leave the worker with more than a correctly adjusted chair.

It should create an environment that reduces meaningful exposure while providing options. It should help the worker understand how to use those options. It should encourage reasonable movement and recovery rather than attempting to hold the person in one position. And it should allow the evaluator and worker to adjust the approach when something is not working.

For years, office ergonomics has become very good at showing people what a good posture looks like.

Perhaps the next step is recognizing that the best posture is not one posture at all.

Office ergonomics is not about finding the perfect posture or buying the perfect product. It is about understanding the many factors that contribute to exposure, reducing the ones we can, creating opportunities for movement and recovery, and helping people adapt as their work and needs change.

The goal is not to make people sit perfectly. It is to create work that allows people to move well.
